Qatar cheapest upgrade from Economy to Business – Avios or cash? And when?

I’m about to book a flight on Qatar one way Manchester to Doha for March and would like to travel Business. Should I book a cash economy then upgrade online later, wait until I arrive at the airport then ask or hope I’ll receive an email invitation to upgrade a few days before we fly? Preferably I’d like to use Avios for the upgrade at least.
Any help gratefully received.
